A mixed-container sourcing example. It is not a promise that any combination of products can ship together; confirm the selected products, MOQ, cartons, CBM, packing complexity and season.

If I want seasonal stock on shelf by 15.03.2027, I need to plan the container backwards from that date, not forwards from a supplier quote. In most cases, that means I should lock the order by early January 2027, based on roughly 30–45 days of production, 30–40 days of transit, and a 10–15 day safety gap.

In simple terms, I need to keep five things under control at the same time:

  • shelf date first
  • SKU mix second
  • MOQ and budget third
  • CBM and carton fit fourth
  • supplier timing and paperwork last

If I get the order wrong, I can end up with a container that is full but sells badly. If I get it right, I can keep the load close to 68–72 m³ in a 40′ HQ, stay near expected demand, and avoid overbuying weak lines.

Put simply: I should treat a mixed container as one timed seasonal buy, not as a pile of separate products. That is the idea behind the article.

What does that mean in practice? Your mixed container should give priority to products linked to Easter and 1 Mai so they arrive first. Later arrivals can then cover replenishment or slower-moving items that still sell during the main season.

Once each SKU has a clear season window, set its latest safe arrival date.

Build a backwards timeline from shelf date to factory start

From there, work backwards through production, loading, transit, customs, and warehouse intake. For garden furniture planned around Easter and 1 Mai, a simple timeline looks like this:

2. Build the SKU mix around MOQ, budget, and sell-through

With the season window locked in, the next job is turning that plan into units. You know what needs to arrive and when. Now you need to decide how many of each SKU to buy.

This is the point where buyers either protect margin or end up sitting on stock that lands too late, moves too slowly, or misses the season altogether.

Assign each SKU a role in the container

Give each SKU a clear job. A simple way to do that is to split the range into core sellers, add-on items, and test SKUs.

Core sellers do most of the heavy lifting. Add-on items help support the main line and can lift basket value, like cushions, covers, replacement parts, or accessory kits. Test SKUs let you try new ideas without putting too much cash at risk.

A good starting mix looks like this:

  • 60%–80% core SKUs
  • 15%–30% add-on items
  • 5%–10% test SKUs

Those ratios are not fixed in stone. You should adjust them based on season length, how much trust you have in your forecast, and the retail channel you’re buying for.

Balance MOQ and carton multiples without overbuying

MOQ often comes from things like batch size, colour setup, printed packaging, labour, and freight use. That matters, but demand still comes first. If a SKU looks weak, don’t force it into the order just to hit MOQ.

Carton multiples can also shape the final quantity. If a supplier packs 4 chairs per carton, then your order has to be a multiple of 4. No way around it.

Use single-SKU master cartons as the default. Mixed cartons should only be used when they’re clearly labelled and tightly controlled.

Set a budget and landed-cost view before confirming quantities

Set your total buy budget first. Then split that budget across the SKU roles.

If your ceiling is 48.750,00 RON, put the biggest share into core sellers, a moderate share into add-on items, and keep test SKUs on a small cap. That keeps your money focused on the lines most likely to sell.

After that, check landed cost for each SKU on its own. Factory price can look good on paper, but it doesn’t tell the whole story. The actual unit cost includes product cost, packaging, freight, import duties, VAT, insurance, customs clearance, inland transport, and any labelling or compliance work.

For bulky items, freight should be split by volume, using CBM. For dense items, weight is usually the better basis.

Only lock quantities once each SKU still leaves you with a healthy margin at your planned retail price after landed cost is included.

If a SKU fails the margin check here, cut it or renegotiate it. Don’t keep it in the order just to fill the container.

3. Check carton data, CBM, and loading fit before booking the container

Once quantities are fixed, turn the SKU list into a loading plan. This is the point where tiny data mistakes can get expensive fast.

Collect carton and weight data for every SKU

For each SKU, collect the outer carton L × W × H (cm), units per carton, gross weight per carton (kg), total cartons, and handling notes like no-stack, top-load only, keep dry, or fragile – do not double-stack.

Catalogue dimensions often don’t match export cartons. Before you book the container, confirm the final carton specs in writing.

Calculate total CBM and choose the right container size

Use:

CBM per carton = (L cm × W cm × H cm) ÷ 1.000.000

For example, a carton of camping chairs sized 60 × 40 × 50 cm gives:

60 × 40 × 50 ÷ 1.000.000 = 0,12 m³.

Then multiply that by the number of cartons ordered to get total CBM for that SKU. After that, add up all SKUs to get the full shipment volume.

At 38,09 m³, a 20 ft container with about 25–28 m³ usable capacity will not fit this order. A standard 40 ft container, with about 55–58 m³ usable capacity, would fit with room to spare.

If your mix includes tall cartons, such as 80–90 cm-high patio sets or garden storage boxes, a 40 HC is often the better pick. It gives roughly 60–68 m³ usable capacity, and that extra height can make stacking easier and cut damage risk.

Aim for 85%–95% fill, not 100%. You need space for door frames, voids, and cartons that can’t be stacked. A better fit also helps you avoid split shipments and last-minute SKU cuts.

Improve fill rate with better carton matching and load balance

Similar carton footprints can make a big difference. When cartons share the same base size, or simple multiples of it, loaders can build cleaner rows with fewer empty gaps. For example, 40 × 60 cm and 60 × 80 cm cartons work far better together than a mix of random sizes.

This is one place where buyers can push a bit. If suppliers use more aligned outer carton sizes across SKUs, freight waste often drops by a few percentage points in CBM use.

A few packing rules matter a lot:

  • Put heavy SKUs at the bottom and spread them evenly from front to back and side to side.
  • Place light and fragile items on top.
  • Stabilise mixed-height stacks with corner protectors, air bags, and strapping.
  • For sea freight, add moisture protection such as desiccant bags, plastic pallet sheets, and shrink wrap, especially for cushions, textiles, and cardboard-packed goods.

Inside the carton, metal and furniture items need foam corners, bubble wrap, and edge protectors. Textiles and cushions should go into polybags with warning labels and moisture-barrier bags. Each carton should show clear shipping marks: SKU code, product description, colour, piece count, carton number, gross and net weight in kg, and carton dimensions in cm. For the Romanian and EU market, labels must include CE marks and any other required EU symbols, where they apply. They also need the product name, materials, safety warnings, and importer details in Romanian and at least one other EU language. Romanian text should use local spelling and diacritics, and all measurements should be in metric units. EAN-13 barcodes should sit where warehouse scanners can reach them without hassle.

It should include step-by-step picture guides, a full parts list with sketches and codes, required tools, and estimated assembly time, all in Romanian and at least one other EU language. Once cartons are packed and marked, the paperwork has to match the physical load exactly. Close enough is not enough.

The packing list must match the approved carton data and invoice exactly. It should also show the container number, seal number, destination port, Incoterms, and total CBM. Send the full scanned document set – packing list, commercial invoice, and bill of lading draft – to your forwarder at least 24 hours before vessel departure, so errors can be fixed before the ship leaves port.

For the loading record, ask for photos at key stages: the empty container interior, the loaded container, the closed door, and the applied seal with the seal number clearly visible. The seal number on the loading report must match the seal on the bill of lading and the number checked on arrival in Romania. 5. Reduce freight risk and review results for the next seasonal order

Once the container ships, judge the order by what happened during the season, not by how packed the box looked.

Keep volumes tighter for test SKUs or trend-led items where demand is still unclear. That way, you give more container space to lines you trust, while keeping risk in check on uncertain products.

When the season ends, review performance at SKU level, not just by category. Track sell-through, days on hand, landed-cost margin, return rate, and reorder lead time.

Days on hand shows whether stock was too lean or too heavy – a handy benchmark is at least 1,5× your average supplier lead time. And margin should be measured by SKU using landed cost, not factory price.

Then sort each SKU into four simple groups:

A garden accessory that sold out early in the season likely deserves more container space next year. A decorative item that only cleared through end-of-season markdowns should be tested more carefully next time, or cut.
